Well I have mixed feelings about some things in this finale.
Kirito using Incarnation to become the «Black Swordsman» felt really awkward, or it lacked any charm. Checking Vol. 14, it happened later into the fight and not so early.
First Round of duelling Administrator wasn't too bad, all according to the source from «Vertical Square», «Crucifixion» and «Zekku», altogether with Kirito failing to counter with «Slant», «Nova Ascension» and «Vorpal Strike».
Can't tell whether or not the ice ruined the impact here. I personally think it to be silly with how this turned out, it makes for something a little more interesting, Kirito finally being able to recall his childhood within Underworld. With the direction they went with the «Blue Rose Sword» freezing Eugeo's blood, the transition from «Blue Rose Sword» to «Red Rose Sword» didn't sit well with me. I imagined the Sword to have been resting by Eugeo's side.
"Now, stand Kirito. My Best Friend. My... Hero."
Since the transformation to the «Black Swordsman» happened earlier, this gave off far less of a menacing aura than the illustration by abec gave off. Round Two is the duel of the «Vorpal Strikes», I honestly don't like how they have to run forwards like that, using other mediums as an example it sits right that «Vorpal Strike» and «Sonic Leap» were leap or launch moves, that pushes the user at high speeds. But the contact between the two was great to see, the two cutting each other's right arms off. Quinella's hair grabs Kirito (though it isn't as such in the novel) and Kirito retaliates with a move that wouldn't have been possible in Aincrad, another «Vorpal Strike» with the «Red Rose Sword», from mid-air too, and the explosion, though I feel like Sword should have already been broken after that. Partially expected a light fest.
How they handled the position of the System Computer makes way more sense here, rather than floating in the chamber, atop a really long set of stairs. But by Stacia was Chudelkin burning Quinella a lot more violent here than I initially thought, the aftermath of that explosion looked a little weird but cool nonetheless.
"Stay Cool... Kirito"
I'd be lying if I didn't tear up a little upon hearing that, the voicework here was especially well done. Good going Nobunaga and Matusoka. Of everything that hit me hard here, it was the transition to Alice Schuberg, Eugeo and Kirito on the divergent pathways, it was beautiful yet sad. Kind of wish we would get a look at an Adult Alice Schuberg, feel like it would've worked a lot better here.
But finally... Eugeo's journey has reached its end, he will not be forgotten.
Despite all that has happened, the room is empty and quiet. I honestly didn't know that we'd be seeing these two bastards so early on. The power being cut on the Underworld's side was amazing to see. But I kinda wish they didn't cut it at——
To conclude, "——A conclusion, what conclusion...?" it could have been better though.

I agree, where was the lighting effects, violent wind blowing his clothes and hair, or even a small internal monologue? Episode 23 managed to do this just fine.
To be fair, Kirito re-equips his signature costume at the same point in the novel as he did in the anime, before the OP played (page 233 of the PDF). The illustration you're talking about is only him fixing the holes in hit after getting sliced by Administrator. That being said, both moments lacked any intensity that the novels had, which was quite a letdown.

I dunno about you, but I would have liked a straight up anime version of the visuals that you get in the books for that scene. Something that screams "Not only am I here. This is me."

Exactly. Kirito has this dark aura of despair and rage surrounding him, and he internally convinces himself that despite everything, it's his duty to fight as long as he capable of standing and wielding a sword.

Seriously. The anime lacked so much “umph”. So underwhelming. Gold eyes only briefly. Weak transformation. Lame battle. Wtf happened?

It wasn't a storyboarding or cinematography issue, it was simply (lack of) music and effects. It's very, very likely this is simply a matter of being pressed for time, and these will be improved in the BD.

The bluray release.

Ah I see, then I wasn't remembering so well. I mostly had the illustration from page 249± in my mind when I saw the beginning. Thanks for clarifying.

It's okay, I had a similar reaction to you as I watched the episode myself. Just wanted to clarify now that I have re-read the episode's content in the LN.

Yeah that's one of the thing i didn't like about the adaptatipn: the way the incaenation is portrayed is way too clean and simple, in the ln abec's illustrations portrays it like something spiritual, bugish and hacky.

The scene with the 3 of them on the divergent paths, and then alice schuberg and young eugeo walking off holding hands really reminded me of naruto.
SPOILERS for Naruto
When obito died and became his childhood self talking to child rin. And his last talk with kakashi when they both became kids again before saying their final goodbyes. Both scenes were really well done.
